Really depends how you counter also. If I roll a 30 diplomacy and you try to counter with a 40 diplomacy that doesn't necessarily mean "you win." It just means both sides are highly diplomatic. Whereas if you counter bluff with a higher sense motive then yes you clearly win.
In other words, many skills have no counter roll making it completely up to player discretion.

I am much the same!, If my bard throws out a diplomacy its used to indicate her body language and other factors that effect just how convincing she is acting. Only you can determine what your character is thinking or how it should react, That should mainly be drawn from what my character has said then the roll its self.
Intimidation would be in this case to me things like, Standing tall arms crossed, drilling gaze and so on. While it would be taken into account in my reaction, The words you actually say will also hold a impact. Same goes the other way however if someone gets a total of 2, What they say will have a far less impact. You can have the most intimidating speech ever ready but if you are acting as a giggling teenage girl when you deliver it, its effect is diminished.

Ain't THAT convinient, I was told by someone in the past that it didn't do anything.
Whelp, go Lotrik go.
In my case, I send a quick tell telling the other player my dude is immune to fear, then I have Lotrik counter intimidate him, or something equally unwise.
Edit: Personally, I don't expect much when I roll intimidate, I let others roll it the way they want.
